Dual-pipeline consolidation with gated lead architecture
The challenge they faced
The team operated across multiple disconnected systems–GoHighLevel, Excel spreadsheets, and standalone tools–creating data silos that hindered visibility and efficiency. They needed to consolidate sales and marketing data into a single source of truth while managing a complex dual-business model with separate sales processes yet unified contact management. The push to implement came as they prepared to bring on a new marketing hire, making it the right moment to establish integrated systems that could support growth across both business lines.
The strategy we mapped
We established a phased approach that treated data consolidation and sales process architecture as the foundation. Before configuring any automation or reporting, we first migrated data from GoHighLevel and spreadsheets into HubSpot, cleaned and deduplicated it, then mapped the client's dual sales processes into distinct yet integrated pipelines. This sequencing ensured that downstream workflows, dashboards, and nurture campaigns would operate on accurate, consistent data–critical both for supporting the new marketing hire and for managing deals across two separate business units with different workflows but unified contact records.
The core challenge was architecting HubSpot to reflect how the client actually operated: two separate sales pipelines (one for each business unit), each with its own stages and properties, yet a single shared contact and company database. This required careful property design–custom fields for market segment, deal type, and sales process indicators–so that reports and workflows could segment deals without duplicating or splitting contact records. Timing aligned well with the merger and new hire, allowing us to front-load the structural work before the team had to scale operations on a new platform.
The solutions we executed
Lead Pipeline Architecture – We transformed the lead object into a gatekeeper for the revenue pipeline by engineering a multi-stage lead pipeline (New, Attempted, Connected, Qualified) that mirrors the buyer's journey and eliminates lead leakage. The architecture included conditional stage properties and validation rules so sales reps cannot advance a lead without documented evidence, ensuring data integrity as deals move toward proposal.
Deal Pipeline and Sales Process – We built two separate deal pipelines to reflect each business unit's sales cadence and terminology. Each pipeline includes custom properties for market segment, sale type, estimated quantities, and bid originator; baseline automations flag stagnant deals and route follow-ups; and calculated revenue forecast fields weight deals across multiple year horizons for forecasting.
Data Migration and Cleansing – We imported contacts, companies, and deals from GoHighLevel and Excel spreadsheets, deduplicating records and normalizing fields so that the same company domain and contact email resolved to a single record. Custom properties were created to support both business units' distinct data models. The import strategy used unique identifiers (email for contacts, domain for companies, job number for deals) to enable future updates and re-imports without duplication.
Sequences and Lead Nurturing – We set up a conference follow-up sequence with multiple touchpoints and auto-unenrollment rules, and built automated nurture workflows that branch by contact type (customer versus prospect) to deliver tailored messaging throughout the year. Email templates incorporate the client's own content, and dashboards track open rates, clicks, and engagement to support continuous improvement.
What changed after the engagement.
The client's sales and marketing operations now run on a unified HubSpot platform with consolidated contact and company data, dual integrated pipelines reflecting each business unit's distinct sales process, and automated lead nurturing and follow-up workflows. The team moved from disconnected systems–GoHighLevel, Excel spreadsheets, and standalone tools–to a single source of truth where leads progress through gated stages, deals forecast accurately across multiple years, and marketing campaigns branch by contact type to deliver tailored messaging. This foundation enables the new marketing hire to operate within consistent processes and allows leadership visibility across both business lines without data silos.
