Sales pipeline with underwriting cards and payment tracking
The challenge they faced
As a debt relief services firm providing loan modification assistance and financial negotiation support to consumers, the team was migrating from a legacy CRM system that had become operationally limiting. The existing platform imposed restrictions that created data quality issues – mistaken lead categorizations could not be corrected, duplicates accumulated, and the system lacked the automation and integration capabilities the team needed to scale their sales and marketing operations. They needed to establish a modern CRM foundation that could support their sales process, calling infrastructure, and customer onboarding workflows before bringing a new marketing hire into the organization.
The timing of this transition was critical. The team was recruiting a marketing manager with HubSpot experience to manage both marketing and systems administration, but that person would need time to ramp up on internal processes and products. Bluleadz was brought in to build the foundational architecture during this window so the new hire could focus on optimization and reporting once systems were in place, rather than tackling the full implementation from scratch.
The strategy we mapped
We led with discovery: three working sessions to map the client's sales process, qualification milestones, and deal velocity, from intake through underwriting and onboarding. That audit revealed the core constraint – the legacy system could not correct mistaken lead categorizations, could not deduplicate, and lacked automation infrastructure. We then decided to build the architecture in phases: first the pipeline with stage-gate enforcement and required-field logic; then the automations to synchronize data across contacts and deals; and finally the specialized builds (underwriting cards, subscription-to-invoice flows, payment processing integration) that would unlock parity with the old platform. The timing was structured so that a new marketing manager with HubSpot experience could inherit a clean foundation and focus on optimization and reporting rather than troubleshooting the build itself.
Email authentication, brand consistency, and compliance governance were established as prerequisite to any marketing activity. We configured sending infrastructure with DNS records for domain authentication and set up subscription types that let recipients self-segment by interest – conversion follow-ups, newsletters, blog subscriptions, and direct outreach – reducing compliance risk and safeguarding domain reputation. Permissions and data access were then hardened around role-based permission sets, least-privilege export and deletion restrictions, and a two-tier sensitivity model: HubSpot's native locked-down invoice and subscription objects for regulated payment data, plus custom properties for industry-specific statuses that native fields could not represent. This prevented data quality issues from carrying forward into the new system.
The solutions we executed
Sales pipeline and stage automation: We configured a deal pipeline with custom properties for negotiator and underwriter roles, required-field gates at key stages (Submit to Underwriting), and weighted close probabilities to ensure data integrity. Stale deal notifications alert owners when deals linger in specific stages, and the LOC Received trigger automatically creates an onboarding task so nothing falls through the handoff. A custom workflow copies deal data (program quote and creditor details) to associated contact records at underwriting approval, preserving that data for later use in e-signature templates and external approvals.
Underwriting data model and cards: Three custom cards on the deal record display debt schedule, program quote calculations, and underwriting status. Rather than exploding the deal object with dozens of properties, we structured the model using formula fields for program quote math (total funded amount, expected term duration, fees). This keeps the record lean and the calculations transparent.
Subscription and payment tracking: HubSpot Subscriptions objects model the payment term (start date, cadence, billing frequency, and count), linking to associated contact and deal records. The client can track weekly billing cycles and observe when invoices are generated. A custom "Invoice detail status" property captures industry-specific outcomes (NSF, Returned, Re-presented) alongside HubSpot's native invoice statuses (Draft, Open, Paid, Void), enabling collections teams to record the true outcome of each payment attempt. The integration to ACH processing (via GoCardless or a custom API flow) was scoped as Phase 2, pending compliance sign-off and processor selection.
Email and forms infrastructure: Ninja Forms submissions were mapped to HubSpot properties while the team prepares to migrate to native HubSpot forms. A branded marketing email template with personalization tokens supports both rep-owned list sends and bulk campaigns, with owner names and signatures token-ized for sender variation at scale. Three message templates enable 1:1 outreach from reps, and an ECPA disclaimer was embedded in email signatures and snippets for 100 percent coverage. Dropbox Sign integrations allow deal and contact properties to populate application and ACH authorization forms, pre-filling borrower data and debt schedules to reduce manual entry and signing errors.
What changed after the engagement.
The client's sales process now runs through a modern, automated pipeline with required-field enforcement, deal-stage gating, and workflow automations that prevent stalled deals and trigger onboarding handoffs. Data quality is enforced at each stage: underwriting status, closed-lost reasons, and role assignments (negotiator, underwriter) are captured consistently, enabling reliable reporting and sales visibility that the legacy system could not provide. Email infrastructure is authenticated, compliant, and segmented by subscription type so marketing sends reach engaged audiences without domain reputation risk. Subscription and payment tracking now runs on HubSpot Subscriptions and Invoices objects with custom sub-status fields capturing industry-specific outcomes (NSF, Returned, Re-presented), giving collections teams visibility into payment attempts and enabling the team to track billing cycles without manual spreadsheet work.
