From relationship selling to a real pipeline

The challenge they faced
A software and technology services firm had built its sales organization around relationship-driven processes and informal workflows. As the company matured and began pursuing new market opportunities, leadership recognized the need for structured, data-driven selling to manage costs and scale effectively. The existing HubSpot setup was limited to marketing use and lacked the sales infrastructure required to track opportunities, standardize processes, or provide visibility into pipeline performance. Meanwhile, critical customer data lived in a separate system, forcing salespeople to maintain records in two places and creating inefficiencies that would only worsen as the team grew.
The strategy we mapped
The team had been using HubSpot in a limited way and needed a structured foundation to support standardized sales processes and future growth. We sequenced the work to start with database cleanup, since accurate contact records were essential before configuring the new sales infrastructure. This allowed us to then build out the sales pipeline and automations on a clean data foundation, while also establishing integration points with their existing ConnectWise system to preserve operational continuity during the transition from relationship-driven to data-driven selling.
The engagement was structured as an initial four-week implementation phase followed by four weeks of weekly support calls. This approach meant the core configuration and training happened intensively upfront, with ongoing advisory time built in to address questions and refinements as the team began using the system in their daily work.
The solutions we executed
We began by meeting with the team to understand their current contact database challenges and identify the root causes of duplicate records. We then performed approximately two to three hours of hands-on deduplication work, followed by a consultation on processes and settings to prevent duplicates from accumulating in the future.
For the Sales Hub implementation, we started with a discovery call to map their existing sales process against their ideal process and then built out the required deal pipeline structure. We created custom properties to support their data management needs and established baseline automations to govern deal progression, assignment, and notifications. The implementation also included configuring the integration between HubSpot and their ConnectWise environment to sync customer and contact information, ensuring their operational workflows could continue without disruption. We ran full training sessions with the sales team on core CRM functionality and then provided four weeks of weekly check-in calls to answer questions, fine-tune settings, and support adoption as they transitioned to a more data-driven sales approach.
What changed after the engagement.
The client's sales organization now operates through HubSpot Sales Hub with a clean, deduplicated contact database and a structured pipeline spanning Leads and Deals. Salespeople no longer maintain records across multiple systems; the Leads object qualifies prospects before deal creation, automations govern deal progression and task assignment, and the ConnectWise integration syncs customer data bidirectionally, enabling one consistent view of the opportunity across sales and operations. This foundation replaced relationship-driven, spreadsheet-based selling with a repeatable, data-driven process that scales as the team grows.
