Email lifecycle and lead scoring from legacy platform
The challenge they faced
A civic advocacy nonprofit helping people understand urban development challenges and take local action to strengthen their communities, the team's HubSpot instance had grown organically without structured best practices, creating operational complexity that hindered day-to-day work. The system contained approximately 50,000 contacts, a 40-stage Events pipeline, and 125 active workflows, with duplicates and outdated data compounding the management burden. Team members acknowledged knowing enough to inadvertently break things but lacked the expertise to optimize the platform effectively.
The organization recognized that inconsistent data entry, overcomplicated pipelines, and tangled workflows were preventing them from maximizing their HubSpot investment. Leadership wanted the platform to function as a robust, long-term tool for the organization rather than a source of ongoing friction. Bluleadz was brought in to establish data best practices, consolidate pipelines, optimize workflows, and train the team for consistent, sustainable use going forward.
The strategy we mapped
We structured the migration to begin with the most urgent operational decisions: the team's use of HubSpot's default lifecycle stages for multiple functions created a conflict, so we introduced a custom Email Lifecycle Stage property to track email engagement without disrupting other teams' workflows. At the same time, we built a two-part lead scoring system–a Trust Score for long-term relationship progression and an Activation Score for immediate engagement readiness–designed specifically for email marketing rather than adapting the organization's existing member-focused scores. The team's 125 workflows and 40-stage pipeline required consolidation rather than wholesale replacement, so we migrated nine active workflows from Orto, rebuilt them with HubSpot best practices, and consolidated overlapping content delivery workflows into a single clonable template. A 60–90 day calibration period allowed the new scores to reflect actual HubSpot engagement data rather than relying on incomplete historical imports from the legacy system.
The solutions we executed
We rebuilt the organization's contact data foundation by importing approximately 50,000 contacts and custom properties from Orto into HubSpot, then created an extensive list segmentation strategy with email audience segments, lifecycle stage segments, and trust score tiers to replace the organic, fragmented structure that had accumulated. The Email Lifecycle Stage custom property tracks contacts through four distinct phases–Orientation, Trust Building, Activation, and Commitment–each driven by automated workflows that respond to engagement signals like email opens, clicks, and form submissions. This replaced the previous approach of using HubSpot's default lifecycle stages for email, which other teams also relied on for events and volunteer programs.
A two-score lead scoring system now quantifies both relationship depth and readiness for action. The Trust Score accumulates points based on membership status, donations, course participation, national gathering attendance, and recurring plan activity, with penalties for expired or lapsed engagement–all designed to decay dynamically rather than persist indefinitely. The Activation Score tracks immediate engagement signals like form submissions and call-to-action clicks, feeding into both lifecycle stage transitions and segment targeting for time-sensitive emails.
Nine workflows from Orto were rebuilt in HubSpot with dynamic logic that adapts to the organization's variable email cadence. The core onboarding sequence splits new subscribers into fast and slow engagement tracks based on email opens and clicks, while a re-engagement workflow identifies inactive contacts and either reactivates them or marks them non-marketing after a final opportunity to confirm interest. The system also includes a deep dive content arc template, now paused pending content readiness, that allows subscribers to opt into deeper learning on specific topics and re-invites them if they defer.
A custom reporting dashboard provides visibility into email performance and contact distribution across the new lifecycle stages and trust score tiers, while the team can access detailed breakdowns through HubSpot's native Analyze tab. A dedicated training session equipped the marketing team to understand how the lifecycle and scoring systems work, why scores are dynamic, and how to use segmentation lists for targeted outreach. Documentation on HubSpot's product updates and the HubSpot Community forum helps the team stay current as the platform evolves, and guidance on legacy versus newer tools (like the CTA feature) steers the team toward sustainable, future-proof implementations.
What changed after the engagement.
The team now has a dependable, data-driven email marketing system built on HubSpot best practices. Approximately 50,000 contacts are organized by four-stage Email Lifecycle Stage progression (Orientation, Trust Building, Activation, Commitment), guided by automated workflows responding to engagement signals. A two-score model–Trust Score for relationship depth and Activation Score for immediate readiness–replaces fragmented scoring approaches and enables precise audience segmentation.
Nine migrated workflows from the legacy system now run on dynamic logic adapted to the team's variable email cadence, while a custom reporting dashboard provides visibility into email performance and contact distribution. The marketing team is equipped with training and documentation to maintain the system sustainably.
